Với phương châm: “Cung cấp động cơ điện có chất lượng cao, cho tất cả khách hàng trong nước và ngoài nước”, mới đây công ty đã quyết định tham gia chương trình triển khai thí điểm công cụ bảo trì năng suất toàn diện TPM tại dây chuyền đúc nhôm phân xưởng 3 trong 11 tháng từ tháng 08/2018 đến 06/2019.
Ban triển khai TPM của Cường Vinh bao gồm các chuyên gia tư vấn triển khai TPM cùng 22 thành viên đến từ các bộ phận liên quan như: phòng hành chính, kế toán, mua hàng và các nhân viên vận hành, bảo trì, QC của phân xưởng 3. Trong đó, Trưởng ban triển khai chính là Phó Tổng giám đốc công ty và Phó ban là Quản đốc của Phân Xưởng 3.
Trước đó, Công ty Cường Vinh cũng đã hoàn tất chương trình 5S ngay trước khi triển khai TPM 2 tháng và đã được cấp chứng nhận của Bộ Công Thương vào tháng 12/2018. Với nền tảng và kinh nghiệm triển khai 5S sẵn có đã giúp Công ty SX-TM-DV Cường Vinh triển khai TPM hiệu quả và hoàn chỉnh chỉ trong thời gian ngắn. Đồng thời, từ những lợi ích sau khi áp dụng 5S mang lại đã tạo ra động lực khích lệ lớn cho ban triển khai TPM cũng như toàn thể lãnh đạo và nhân viên Cường Vinh tin tưởng vào giá trị thực tiễn của TPM.
Do đó trong suốt quá trình triển khai thí điểm, toàn bộ nhân viên tại dây chuyền đúc nhôm phân xưởng 3 đều tham gia tích cực vào các hoạt động của TPM. Với sự phối hợp chặt chẽ đó, mọi dữ liệu vận hành, bảo trì, thời gian ngừng máy, tên lỗi gây ngừng máy đều được thu thập mỗi ngày. Từ đó giúp cho Ban triển khai TPM tính toán được chỉ số OEE hằng ngày và tổng hợp để tính OEE trung bình hằng tháng. Chính cách quản lý và giám sát chặt chẽ này đã giúp ban triển khai TPM luôn đảm bảo được năng suất ổn định và đạt các chỉ tiêu do ban lãnh đạo đề ra.
Đồng thời các lỗi ngừng máy được thu thập thường xuyên đã giúp ban triển khai xác định những mã lỗi mà dây chuyền đúc nhôm thường gặp phải và đo lường được MTBF của từng mã lỗi cụ thể. Từ đó kịp thời đưa ra các biện pháp khắc phục và bảo trì phòng ngừa phù hợp để kiểm soát tốt tỷ lệ các lỗi này phát sinh.
Bên cạnh đó, ban triển khai TPM cũng chú trọng công tác đào tạo thực hiện bảo trì tự quản AM cho các nhân viên vận hành dây chuyền đúc nhôm, đảm bảo các nhân viên này có đầy đủ các kỹ năng để tự quản lý và thực hiện các công tác bảo trì cơ bản với các thiết bị máy đúc mà họ phụ trách. Về hiệu quả kinh tế: quá trình triển khai thí điểm TPM đã giúp công ty tiết kiệm được lượng xỉ nhôm có giá trị tương đương 285 triệu đồng từ tháng 02/2019 đến tháng 06/2019.
Về thời gian ngừng máy: công ty giảm được thời gian ngừng máy tương đương với thời gian sản xuất thêm 8400 sản phẩm/tháng.
Về hiệu quả chất lượng: Tỷ lệ lỗi được kiểm soát tốt, Tăng độ ổn định của máy móc thiết bị.
Về tiết kiệm năng lượng: Mức tiêu thụ năng lượng tại dây chuyền được kiểm soát tốt và giảm thiểu.
Về mặt quản lý tài sản và bảo trì: dữ liệu vận hành và bảo trì được thu thập đầy đủ, việc tính toán OEE được thực hiện thường xuyên giúp giám sát chặt chẽ tình trạng tài sản và xây dựng các chiến lược bảo trì phòng ngường PM phù hợp.

Từ những kết quả đó, đội ngũ thực hiện TPM của Công ty Cường Vinh vẫn tiếp tục duy trì mạnh mẽ việc thực hiện các hoạt động TPM từ sau khi kết thúc thí điểm vào tháng 06/2019 cho đến nay (tháng 03/2020).
