Sơn SELAC triển khai TPM giúp tăng OEE sau 4 tháng áp dụng
Công ty Cổ Phần Sơn Hải Phòng số 2 (Sơn SELAC) chuyên sản xuất sơn bột tĩnh điện với thương hiệu SELAC theo công nghệ châu Âu và sơn trang trí tường nhà. Trong những năm gần đây, SELAC luôn không ngừng áp dụng các công cụ năng suất chất lượng nhằm giúp doanh nghiệp phát triển bền vững và có đủ năng lực cạnh tranh trên thị trường. Từ đầu năm 2019, Công ty đã triển khai thành công hệ thống 5S làm nền tảng cho việc Sơn SELAC triển khai 3 trụ cột của công cụ quản lý toàn diện TPM bao gồm: Bảo trì tự quản AM, bảo trì dự phòng PM và Cải tiến trọng điểm FI.
Ông Nguyễn Tư Long – Giám đốc sản xuất của Công ty chia sẻ: “Sơn SELAC triển khai TPM nhằm gia tăng hiệu quả quản lý thiết bị tài sản của công ty. Đồng thời cải thiện hiệu suất thiết bị toàn diện OEE của doanh nghiệp vốn đang thấp hiện nay do tình trạng dừng máy lắt nhắt và hư hỏng đột xuất thường xuyên của 8 dây chuyền sản xuất. Mục tiêu cuối cùng công ty hướng tới sau khi triển khai TPM là gia tăng OEE lên trên 40% và duy trì ổn định chỉ số này trong thời gian sắp tới.”
Chương trình triển khai áp dụng TPM của Sơn SELAC diễn ra từ 08/2019 đến 12/2019. Trong đó 2 tháng đầu được dành cho việc triển khai trụ cột AM và 2 tháng còn lại được dành cho việc triển khai 2 trụ cột còn lại. Với đội ngũ Ban triển khai TPM bao gồm các thành viên trẻ, có nhiều nhiệt huyết và kiến thức chuyên môn cao cùng sự quan tâm tận tình của ban lãnh đạo công ty Ban đánh giá cải tiến gồm: Tổng giám đốc, Giám đốc sản xuất, Giám đốc kỹ thuật và Trưởng bộ phận cơ điện, sau 4 tháng thực hiện TPM. Sơn SELAC đã có được những kết quả tốt đẹp như sau:

Đối với trụ cột cải tiến trọng điểm FI, công ty đã thành công trong việc rút ngắn số lần hiệu chỉnh khi chuyển đổi sản xuất giữa 2 mã sản phẩm từ 2-3 lần hiệu chỉnh xuống còn 1-2 lần để đạt được đúng màu yêu cầu. Đồng thời công ty cũng tiêu chuẩn hóa quy trình vệ sinh thiết bị, loại bỏ các thao tác thao tác thừa, loại bỏ quãng đường vận chuyển không cần thiết, bổ sung các dụng cụ cần thiết giúp nhân viên vận hành sử dụng thuận tiện mà không cần di chuyển và tìm kiếm.

Sau khi được hướng dẫn cụ thể và áp dụng tính toán thực tế, nhân viên tại bộ phận cơ điện của sơn SELAC đã cởi mở và quen hơn với việc ghi chép, lưu trữ và phân tích các dữ liệu công việc của mình, từ đó đề xuất các phương án bảo trì dự phòng phù hợp thay vì bị động khắc phục sự cố phát sinh như trước đây.
Với những nỗ lực đó, đến tháng 11/2019 trước thời điểm kết thúc việc triển khai thí điểm 1 tháng, chỉ số OEE của công ty đã tăng lên mức 42% so với mức 36% tại thời điểm bắt đầu triển khai vào tháng 08/2019, đạt chỉ tiêu mong muốn mà ban lãnh đạo công ty đề ra.
