Triển khai ERP gian nan nhưng tạo lợi thế dẫn đầu cho doanh nghiệp
Câu chuyện ERP hay chuyển đổi số của các doanh nghiệp dù được nhắc đến nhiều gần đây nhưng vẫn còn mới ở Việt Nam, do đó độ hoàn thiện của những phần mềm nội địa là chưa cao. Tuy vậy, không ít doanh nghiệp đã đi trước khá lâu và thành công với việc áp dụng hệ thống ERP chuẩn nước ngoài hoặc tự phát triển.
ERP là thuật ngữ viết tắt của “Enterprise Resource Planning” hay “Hệ thống hoạch định nguồn lực doanh nghiệp” trong tiếng Việt. Ban đầu, các hệ thống ERP chủ yếu phục vụ cho kế toán và quản lý sản xuất, với đối tượng sử dụng là doanh nghiệp sản xuất. Ngày nay, ERP được áp dụng bởi những công ty thuộc đa dạng ngành nghề, cung cấp giải pháp quản trị doanh nghiệp toàn diện từ kế toán, sản xuất, mua bán hàng, logistic cho đến xử lý và phân tích dữ liệu lớn (big data).
1. Các đóng góp vào hiệu quả kinh doanh của ERP

2. Câu chuyện ERP tại Việt Nam
Theo một báo cáo của CTCK Rồng Việt (VDSC), ERP tại Việt Nam được cung cấp bởi các công ty trong nước có lợi thế giá rẻ, cùng với đó là chi phí tư vấn thấp do nhà phát triển thường kiêm luôn cả 2 nhiệm vụ. ERP và chuyển đổi số dù được nhắc đến nhiều gần đây nhưng vẫn còn mới ở Việt Nam, do đó độ hoàn thiện của các phần mềm ERP nội địa chưa cao và thường dành cho các doanh nghiệp nhỏ và vừa, ngân sách dành cho ERP hạn chế.
Trao đổi với CTCP Thế Giới Số (Digiworld, HOSE: DGW), vị đại diện cho biết DGW đã áp dụng ERP của Việt Nam từ 2002, vì ý thức được giá trị cốt lõi của nhà phân phối chính là logistic và quản lý tài chính (rất cần hỗ trợ của ERP). Tuy nhiên, Ban Lãnh đạo DGW nhận ra phần mềm nội địa sẽ không thể đáp ứng được mục tiêu nhảy vọt doanh số nên đã quyết định triển khai hệ thống ERP của SAP (Đức) từ năm 2009.
SAP, Oracle, Infor và Microsoft là 4 ông lớn chiếm gần một nửa tổng thị phần ERP toàn thế giới. VDSC cho biết ERP của 4 đơn vị này có bề dày lịch sử, đã áp dụng thành công nhiều nơi và có thể phục vụ cho nhiều ngành nghề đa dạng. Tuy nhiên, chi phí cho 1 dự án ERP của nhà cung cấp nước ngoài rất lớn (phí bản quyền, phí tư vấn, phí cho đơn vị triển khai). Như đối với Vàng bạc Đá quý Phú Nhuận (HOSE: PNJ), tổng vốn đầu tư cho dự án ERP của doanh nghiệp này lên đến 8.3 triệu USD, chưa tính những ảnh hưởng phát sinh trong quá trình chuyển đổi.Doanh nghiệp cũng có thể lựa chọn tự phát triển phần mềm quản trị cho riêng mình (in-house ERP), Thế Giới Di Động (HOSE: MWG) là một ví dụ thành công điển hình với ERP tự phát triển từ năm 2005. Dù có độ tương thích và tùy biến cao do là hàng “tự trồng”, việc phát triển in-house ERP rất phức tạp, cần nhiều thời gian và không phải lúc nào cũng hiệu quả.Theo VDSC, PNJ lâu nay vẫn dùng in-house ERP đến khi chuyển sang hệ thống của SAP từ tháng 4/2019 do nhận thấy hạn chế của hệ thống cũ khi bắt đầu mở rộng quy mô bán lẻ.
Tuy nhiên, quá trình chuyển giao giữa 2 hệ thống cũ và mới tại PNJ lại xảy ra sự cố lỗi số liệu. Theo một báo cáo của CTCK Bản Việt (VCSC), các lỗi số liệu này đã tác động đến quy trình sản xuất, việc tiếp nhận đơn hàng mới và phân bổ thành phẩm đến hệ thống cửa hàng, qua đó ảnh hưởng đến kết quả kinh doanh của PNJ.
Dù mọi việc đã dần trở lại quỹ đạo tại PNJ, sự cố kể trên cũng khiến công chúng bừng tỉnh nhận ra việc áp dụng một hệ thống ERP chuyên nghiệp (trường hợp này là SAP ERP) cho doanh nghiệp không hề dễ dàng như vẫn tưởng.
3. ERP – tại sao gian nan đến vậy?
“Khi mới sử dụng ERP, bộ phận kinh doanh và kế toán khóc lóc nhiều nhất”, vị đại diện DGW chia sẻ.
Vị này cho biết nếu doanh nghiệp chưa có hoặc xây dựng quy trình làm việc chưa đủ chặt chẽ trước đó thì sự khác biệt trong vận hành doanh nghiệp sau khi áp dụng ERP rất lớn, việc triển khai sẽ càng khó khăn, chuyện thất bại là dễ hiểu. Phía DGW đã áp dụng ERP từ rất sớm, nhưng ngay từ lúc đó, quy trình quản lý của Công ty so với quy trình từ ERP khác biệt không lớn. Do đó, DGW không cần bỏ quy trình cũ mà chỉ cần bổ sung và nâng cao thêm sự chuyên nghiệp có sẵn.
Khó khăn tiếp theo bắt nguồn từ người “đứng mũi chịu sào” dẫn dắt quá trình thay đổi. Nếu người chịu trách nhiệm dự án ERP không phải là người tham gia trực tiếp điều hành công việc tại doanh nghiệp mỗi ngày thì sẽ không đủ kinh nghiệm (trải nghiệm hết các vấn đề tại doanh nghiệp) để đưa ra yêu cầu xử lý, thiếu sự thấu đáo và sâu sát thực tế dẫn đến nhiều trở ngại trong quá trình chuyển đổi. Tại DGW, đích thân người vận hành công việc kinh doanh là Phó Tổng giám đốc Tài chính và Vận hành đứng ra triển khai dự án ERP.
Triển khai áp dụng ERP từ sớm cũng tạo lợi thế cho DGW, vì khi quy mô doanh nghiệp đã lớn thì việc này sẽ khó khăn hơn rất nhiều.
