1. Nhận thức và quyết tâm của lãnh đạo:
Lãnh đạo thường giao cho một số bộ phận như kế toán hoặc IT để phụ trách hoàn toàn việc triển khai ERP từ khâu lựa chọn, tư vấn đến triển khai vì coi đó là một chương trình phần mềm và kế toán là khâu quan trọng nhất còn lại là công nghệ phần mềm… Sau đó khi vấp phải những khó khăn thì dễ dàng nản chí, không tỏ rõ quyết tâm, “phần mềm không tốt” nên bỏ cuộc.
Nếu lãnh đạo cao nhất mà không trực tiếp chỉ đạo dự án coi như đã 50% nắm lấy thất bại.
2. Quá coi trọng thương hiệu và sính ngoại:
Đa số cho rằng chỉ có thương hiệu lớn mới tốt, “nếu không phải SAP, Oracle thì không phải là ERP”… Tư tưởng “sính ngoại, khinh nội” cũng là lẽ thường tình và có thể lý giải được vì sự thật là thị trường ứng dụng ERP ở Việt Nam rất nhỏ, chưa có đủ trải nghiệm nên các nhà cung cấp Việt Nam cũng chưa đủ kinh nghiệm, chưa đủ độ chín để tạo thương hiệu riêng cho mình. Nhưng mặt trái không kém phần gai góc của những ERP ngoại là dù được chuẩn quốc tế nhưng liệu có tương thích với các hoạt động quản lý kinh tế Việt Nam hay không? Có thể đáp ứng những yêu cầu của doanh nghiệp hay không? Và mức chi phí về tài chính có trở thành gánh nặng vượt sức của doanh nghiệp? v.v…
3. Bỏ qua khâu tư vấn, xây dựng và thống nhất quy trình:
Ban đầu khách hàng có thể không có quy trình nào cả hoặc quy trình lộn xộn không chuẩn. Đa số khách hàng quen với cung cách sử dụng đủ các loại phần mềm phân tán và lấy phần mềm kê toán làm chủ đạo trong quản lý, ban giám đốc hoàn toàn phụ thuộc vào đội ngũ kế toán và các báo cáo kế toán. Đến khi ứng dụng ERP chuyển sang 1 quy trình hoàn toàn mới và khác lạ, nảy sinh rất nhiều bất đồng và bỡ ngỡ. Ở mức độ thấp thì có thể điều chỉnh được nhưng nếu ở mức độ cao hơn sẽ dẫn tới sự chia rẽ về tư tưởng dẫn tới việc đổ lỗi cho nhau mà không giải quyết được vấn đề. Khâu tư vấn và xây dựng quy trình là khâu hết sức quan trọng để 2 bê thống nhất và là kim chỉ nam cho cả 2 bên đồng thời làm gốc để qui trách nhiệm cho cả 2 bên.
4. Khách hàng cả tin và quá kỳ vọng vào “cây gậy thần kỳ”:
Khi giới thiệu thì nhà cung cấp đưa ra “bánh vẽ” quá to, giải quyết mọi vấn đề của doanh nghiệp và khách hàng đặt niềm tin quá lớn vào giải pháp thần kỳ. Coi ERP là công cụ vạn năng, coi ERP là thần dược chữa bách bệnh, đã là ERP phải có mọi chức năng mà doanh nghiệp cần, “với số tiền lớn như vậy thì cái gì cũng phải có”,… Cho rằng một công cụ cao siêu phải giải quyết mọi vấn đề và không sẵn sàng trả tiền thêm cho những chức năng mở rộng.
5. Coi nhẹ yếu tố con người:
Quá coi trọng công nghệ, cho rằng công nghệ có thể thay thế con người. Ỷ lại vào công nghệ mà coi nhẹ quy chế và trách nhiệm của người sử dụng công nghệ cũng như việc thực hiện quy trình. Trên thực tế ERP không giúp giảm nhân sự mà chỉ giúp cho việc quy trình hóa và quản lý tốt hơn, nhân sự tập trung vào làm đúng nghiệp vụ và được hỗ trợ ghi nhận chứng từ nhanh chóng hơn. Yếu tố con người vẫn là quan trọng nhất quyết định sự thành công.
Bất đồng quan điểm kéo dài trong quá trình triển khai: do khiếm khuyết từ khâu xây dựng quy trình nên trong quá trình triển khai sẽ phát sinh rất nhiều bất đồng không nằm trong hợp đồng cũng như trong kịch bản dự kiến. 7. Xung đột lợi ích và không chịu được áp lực:
Trong và ngoài nội bộ khách hàng có thể nảy sinh nhiều xung đột trong quá trình triển khai. Ví dụ như quản lý là mong muốn của lãnh đạo nhưng không phải là của nhân viên thực hiện, một số bộ phận có thể có lợi ích khác nhau, sự quá tải đối với nhân sự khi phải tiếp nhận cái mới và vẫn phải song hành với những dụng cũ trong quá trình triển khai, công ty (sử dụng ERP) có thể có xung đột về lợi ích với khách hàng và nhà cung cấp do đảo lộn về quy trình… Những xung đột làm gia tăng áp lực vốn có trong quá trình triển khai dự án ERP có thể bùng nổ nếu không được kiểm soát kịp thời và khéo léo.
8. Khó khăn trong việc tùy biến, đáp ứng nhu cầu thực tế của người dùng:
Đây là khó khăn cơ bản của những ERP thương hiệu lớn mà có thể dẫn tới thất bại không thể tháo gỡ. Những ERP này đang có các quy trình rất chuẩn nhưng rất phức tạp nên người dùng có đòi hỏi chính đáng là phải tùy biến cho phù hợp với doanh nghiệp họ. Nhưng các nhà triển khai (nhất là ở Việt Nam) không thể làm chủ hoàn toàn công nghệ dẫn đến sự phụ thuộc khá cao vào chính hãng (về cả công nghệ lẫn quy trình) nên tiền công tùy biến sẽ ở mức quá cao so với khả năng chi trả của khách hàng. Cuối cùng thì khách hàng vẫn phải chấp nhận những quy trình đã được đặt sẵn (thường ở mức độ phức tạp rất cao).
9. Không ý thức được khó khăn phát sinh về tài chính và công việc:
Vì những quy trình của mỗi doanh nghiệp rất phức tạp và việc áp dụng cho từng quy trình sẽ có những phát sinh mới mà doanh nghiệp cũng như nhà cung cấp chưa thể lường hết được. Với những phát sinh đó thì thường là doanh nghiệp phải chịu các chi phí tùy biến nhưng lại không đủ nguồn lực để theo đuổi dự án dẫn tới tình trạng “tiến thoái lưỡng nan”.
10. Người dùng không chấp nhận do độ phức tạp quá cao:
