Nhựa CNCPS triển khai TPM đạt hiệu quả sau 4 tháng
Là một đơn vị với hơn 10 năm kinh nghiệm trong gia công cơ khí và ép nhựa, Công ty Cổ phần CNCPS không ngừng đầu tư cải tiến công công nghệ và máy móc thiết bị của mình nhằm nâng cao năng suất và chất lượng sản phẩm, đáp ứng được các nhu cầu của khách hàng trong và ngoài nước. Từ đầu tư các trang thiết bị máy móc hiện đại: MAZACK, HAITIAN, HUYDAI, MAKINO… Cho đến việc tham gia đăng ký tham dự Chương trình hỗ trợ Doanh nghiệp áp dụng thí điểm hệ thống quản lý bảo trì năng suất toàn diện TPM của vụ Khoa học và Công nghệ, Bộ Công Thương. Quá trình Công ty Cổ phần CNCPS triển khai TPM đã diễn ra trong 4 tháng từ 09/2019 – 12/2019.
Trong suốt 4 tháng này, đã diễn ra 9 buổi làm việc giữa các chuyên gia cùng nhân viên công ty tại nhà máy số 4 của CNCPS. Các chuyên gia đã hướng dẫn nhân viên công ty CNCPS triển khai TPM trên thiết bị máy ép nhựa số 6. Sau 4 tháng đã thu được những kết quả khả quang như chỉ số OEE tăng 27%, giảm 76% thời gian ngừng máy, Chi phí bảo trì giảm 33.3%,
1. Đánh giá chung về công tác triển khai TPM:
Ban tư vấn TPM đã hướng dẫn cho nhóm TPM thí điểm của CNCPS bao gồm 6 nhân viên và quản lý: 2 người thuộc bộ phận QC, 2 người thuộc bộ phận bảo trì, 2 người thuộc bộ phận sản xuất có liên quan đến thiết bị máy ép nhựa số 6. Ban lãnh đạo của công ty đã ủng hộ và tạo những điều kiện tốt nhất để nhóm TPM thí điểm hoạt động được hiệu quả. Nhất là kịp thời khuyến khích khen thưởng khi nhóm thí điểm có những cải thiện OEE thực tiễn được ghi nhận. Sau khi đánh giá các kết quả thí điểm bước đầu, ban lãnh đạo sẽ tiếp tục nhân rộng triển khai TPM cho toàn bộ tài sản trang thiết bị của công ty.
2. Đánh giá về thực hiện trực quan cho quản lý bảo trì:
Nhóm TPM của CNCPS đã trực quan hóa các thiết bị đo (đồng hồ áp suất, đồng hồ đo nhiệt độ, đồng hồ đo hiệu điện thế…) trên máy ép nhựa số 6 bằng các vạch màu sắc. Ngoài ra, các thùng chứa các loại nhớt chất bôi trơn khác nhau cũng được trực quan hóa bằng hình ảnh màu sắc, giúp dễ phân biệt và tránh sử dụng nhầm lẫn. Các bảng điều khiển máy ép cũng được viết bổ sung thêm tiếng Việt đê giúp nhân viên vận hành dễ kiểm tra mức nhớt hay kiểm tra các thông số kỹ thuật đúng hay sai khi vận hành. Đồng thời Việt hóa cũng giúp nhân viên hiểu rõ hơn về các chức năng điều khiển của thiết bị.
Bên cạnh đó, công ty CNCPS cũng tiến hành thực hiện 5S tại các khu vực quanh máy như: nơi chứa nguyên liệu đầu vào, nơi để bán thành phẩm, nơi để dụng cụ thiết bị phụ trợ… Từ đó giúp cải thiện không gian làm việc của nhân viên vận hành trở nên gọn gàng, an toàn và thuận tiện hơn.
3. Đánh giá về tác phong nhân viên sau triển khai TPM:
Trong 4 tháng thực hiện, các nhân viên vận hành được yêu cầu gửi các báo cáo hằng ngày qua zalo cho các thành viên trong nhóm TPM. Thông qua các báo cáo này, bộ phận bảo trì sẽ theo dõi tỷ lệ hiệu suất máy, bộ phận QC sẽ theo dõi về tỉ lệ chất lượng, Ban quản đốc cũng như chính các nhân viên vận hành sẽ theo dõi được khả năng sẵn sàng của thiết bị. Các số liệu này sẽ được chuyển thành OEE để nhóm TPM phân tích và thảo luận trong các cuộc họp tổng kết hằng tuần, từ đó đưa ra các phương án cải tiến và khắc phục những nhược điểm còn tồn tại.
Sau 4 tháng thực hiện dưới sự tư vấn của các chuyên gia, đã dần hình thành một thói quen và tác phong chủ động thực hiện các công việc TPM của nhân viên vận hành thí điểm và của chính các thành viên nhóm TPM. Từ đó tạo ra nền tảng để tiến hành duy trì và mở rộng áp dụng TPM tại CNCPS trong tương lai.
4. Đánh giá về hiệu quả sẵn sàng sau triển khai TPM:
Sau khi áp dụng TPM, các trang thiết bị công cụ cần thiết cho việc chuyển đổi khuôn của máy ép nhựa số 6 luôn trong trạng thái sẵn sàng, từ đó giúp giảm 30 phút/ngày cho việc chuyển đổi mã hàng so với trước khi triển khai TPM.
5. Đánh giá về hiệu quả an toàn sau triển khai TPM:
Sau khi áp dụng TPM và 5S tại khu vực máy ép nhựa số 6, đã giúp tăng khả năng quản lý trực quan cho nhân viên vận hành. Từ đó giúp tăng an toàn lao động và an toàn cho môi trường sản xuất.
6. Đánh giá về hiệu quả đào tạo sau triển khai TPM:
Sau 4 tháng CNCPS triển khai TPM, công ty đã xây dựng thành công 6 tiêu chuẩn dành riêng cho máy ép nhựa số 6. Từ đó tạo ra nền tảng thuận lợi cho việc hướng dẫn đào tạo cho các nhân viên bảo trì và vận hành được tốt hơn. Bên cạnh đó, nhóm TPM cũng đã có những kinh nghiệm trong việc triển khai các bài học một điểm OPL. Đây chính là cách tiếp cận hiệu quả và đơn giản giúp cho việc đào tạo kỹ thuật cho công nhân và nhân viên kỹ thuật mới trở nên dễ tiếp thu hơn.
7. Tổng kết
Từ những kết quả đó, đã tạo ra động lực to lớn cho Ban lãnh đạo cùng toàn thể cán bộ công nhân viên của CNCPS tiếp tục duy trì và nhân rộng mô hình triển khai TPM cho toàn bộ trang thiết bị, tài sản của công ty trong thời gian sắp tới. Đồng thời với việc áp dụng các công cụ nền tảng giúp TPM hoạt động hiệu quả như: hệ thống 5S và phần mềm quản lý bảo trì thiết bị CMMS Ecomaint.
